每日原则:不要让一个机构去适应员工
管理者通常假设机构里的员工是给定的,并努力让机构去适应这些员工,这是个落伍的想法。相反,管理者应该假设机构是最好的,然后确保找到最合适的员工。要根据工作要求来设计工作岗位,而不是基于员工想做什么或者有哪些人可用。你总是可以从外部找到适合特定岗位的最优秀的员工。先要设计出最好的工作流程,然后画出组织架构草图,并设想各部分如何协作,明确每个岗位的人员资格要求。只有在这些事情做好后,才能去招聘适合的人员。
Managers will often take the people who work in their organization as a given and try to make the organization work well with them. That's backward. Instead, they should imagine the best organization and then make sure the right people are chosen for it. Jobs should be created based on the work that needs to be done, not what people want to do or which people are available. You can always search outside to find the people who click best for a particular role. First come up with the best workflow design, then sketch it out on an organizational chart, visualize how the parts interact, and specify what qualities are required for each job. Only after all that is done should you choose the people to fill the slots.
